Heat Pump vs. Gas Furnace in the Pacific Northwest: Which Is Right for Your Home?

Quick answer

For most Western Washington homes, a heat pump is the better choice: our winters are mild enough that a modern heat pump heats efficiently all season, and it provides air conditioning in summer from the same equipment. A gas furnace still makes sense if you have very cheap natural gas, need maximum heat output during hard freezes, or want the lowest possible upfront cost — and a dual-fuel system can combine both.

If you’re replacing a heating system in the Tacoma area, this is the decision that matters most — and the honest answer has shifted in the last decade. Heat pumps used to be a compromise in our climate. They aren’t anymore.

Here’s how the two actually compare for homes in Pierce, Kitsap, and Mason Counties.

How does each one make heat?

The difference is fundamental, and it explains everything else.

A gas furnace burns natural gas or propane to create heat, then blows air across a heat exchanger and distributes it through ducts. It converts fuel into heat, and the best furnaces convert about 95–98% of the fuel’s energy into usable warmth.

A heat pump doesn’t create heat at all — it moves it. Using refrigerant, it extracts warmth from outdoor air (yes, even cold air contains heat) and releases it indoors. Because moving heat takes far less energy than making it, a heat pump can deliver two to four units of heat energy for every unit of electricity it consumes.

That’s why heat pump efficiency isn’t expressed as a percentage. A furnace can’t exceed 100%. A heat pump routinely operates at the equivalent of 200–400%.

Do heat pumps really handle our winters?

This is the objection that used to be valid and mostly isn’t now.

Older heat pumps lost capacity quickly as outdoor temperatures dropped, and below roughly 35–40°F they’d hand off to inefficient electric resistance backup heat. That reputation stuck.

Modern systems, especially variable-speed and cold-climate models, keep producing useful heat well below freezing. And critically, Western Washington is an easy climate for a heat pump. Our winters are long and damp but rarely severe. The temperature range where a heat pump is most efficient is precisely the range we spend most of the winter in.

Compare that to Minnesota, where a heat pump genuinely does need serious backup. The advice that circulates nationally often doesn’t apply here.

What about summer?

This is the argument that’s grown much stronger recently.

A gas furnace does one thing: heat. If you want air conditioning, that’s a separate system with separate equipment and separate cost.

A heat pump cools as well as heats — it’s the same refrigeration cycle running in reverse. One outdoor unit, one installation, both seasons.

Pacific Northwest summers have gotten hotter, and homes here were overwhelmingly built without cooling. When a homeowner tells us their upstairs is unbearable in July, a heat pump solves that in the same project that replaces their heating.

If you’re going to want AC eventually, installing a furnace now and an air conditioner later almost always costs more than installing a heat pump once.

Which costs more?

Three separate questions get tangled together here, so let’s separate them.

Upfront equipment and installation. A gas furnace alone is typically the cheapest option. A heat pump costs more than a furnace alone, but usually less than a furnace plus a separate air conditioner. A dual-fuel system costs the most because you’re installing both.

Operating cost. This depends entirely on your local rates. A heat pump uses far less energy, but electricity generally costs more per unit of energy than natural gas. Whether efficiency wins depends on the spread between your electric and gas rates.

Hidden costs. These catch people out, and they’re worth asking about before you commit:

  • Electrical capacity. A heat pump needs adequate service and a dedicated circuit. In older homes with original panels, a panel upgrade may be part of the job. Because we’re licensed for both HVAC and electrical, we can tell you this during the quote rather than after.
  • Ductwork condition. Both systems need ducts in decent shape. Leaky or undersized ducts undermine either choice.
  • Gas line. If a home has no gas service, a furnace means bringing gas in.
  • Rebates and incentives. Utility and federal incentives for heat pumps have been meaningful in recent years. These change, so verify what’s currently available before assuming.

How do they feel different day to day?

Comfort differences are real and people notice them.

A gas furnace produces hot air — often 120–140°F at the register. It heats quickly in short bursts, then shuts off. You feel distinct cycles of warm and cool.

A heat pump produces warm air, typically 90–105°F, and runs longer at lower output. Variable-speed models may run nearly continuously at low speed. The result is steadier, more even temperatures with fewer swings — but the air from the vent doesn’t feel hot on your hand. Some people accustomed to furnaces initially read this as “not working.” It is; it’s just a different delivery.

Heat pumps also periodically run a defrost cycle in cold damp weather, which is normal and brief.

Which should you choose?

A heat pump is likely right if you:

  • Want air conditioning as well as heating
  • Have a home in the mild parts of our service area
  • Have adequate electrical capacity, or are willing to upgrade
  • Want the most efficient system available
  • Are eligible for current heat pump incentives

A gas furnace is likely right if you:

  • Have inexpensive natural gas already at the home
  • Want the lowest upfront cost and don’t need cooling
  • Prefer the feel of hot-air heating
  • Have limited electrical service and don’t want to upgrade it

A dual-fuel system is worth considering if you:

  • Want heat pump efficiency but insurance for cold snaps
  • Already have a functioning gas furnace and are adding a heat pump
  • Have the budget for both

A ductless mini-split is worth considering if you:

  • Have no ductwork, or ductwork in poor condition
  • Want to condition specific rooms — an addition, a converted garage, a bonus room
  • Live in an older home where adding ducts would mean real remodeling

The part that matters more than the equipment

An honest word: installation quality matters more than brand. A correctly sized, correctly charged, properly commissioned mid-range system will outperform a premium system that was rushed. Oversizing is the most common mistake we see, and it causes short cycling, poor humidity control, and premature wear.

Insist on a load calculation for your actual house rather than a rule-of-thumb size based on square footage.
