Don’t know the age? Look for a manufacturer’s label on the unit — the serial number usually encodes the manufacture date, and a technician can decode it in seconds.

Rough guidance:

  • Under 10 years — repair is almost always right. The system has substantial life left.
  • 10–15 years — it depends. Keep reading.
  • Over 15 years — replacement deserves serious consideration, even if this specific repair is affordable.

Compare the repair cost to replacement

The common guideline: if a repair costs more than about half of a new system, replacement is usually better value.

A more nuanced version weighs age alongside cost. A $600 repair on a 6-year-old furnace is clearly worth it. The same $600 on an 18-year-old furnace is buying time on equipment that has other components in the same worn condition.

The question isn’t only “is this repair worth it?” It’s “what’s the next repair, and when?” On an aging system, fixing one failing component often just relocates the failure.

Which repairs are warning signs?

Some failures matter more than their price tag suggests.

Repairs that often point toward replacement:

  • Cracked heat exchanger. This is the one where we don’t hedge. A cracked heat exchanger can let combustion gases into your air. It’s expensive to replace, and on an older furnace, replacement of the unit is nearly always the better decision. Stop running the system until it’s inspected.
  • Failed compressor. The most expensive component in a heat pump or AC. On a system past 10 years, a new compressor rarely pencils out.
  • Refrigerant leak in an R-22 system. See below.
  • Multiple simultaneous failures. When several components go at once, the system is telling you something.

Repairs that are usually worth doing:

  • Igniter, flame sensor, or thermocouple replacement
  • Capacitor or contactor replacement
  • Blower motor replacement on a newer system
  • Thermostat replacement
  • Condensate pump or drain repair
  • Control board replacement on a newer system

Does your system use R-22 refrigerant?

If you have an air conditioner or heat pump installed before roughly 2010, check.

R-22 was phased out of US production. Systems still using it rely on reclaimed or stockpiled supply, which gets scarcer and pricier over time. A small top-up may be manageable; a significant leak on an R-22 system usually tips the decision toward replacement, because you’re investing in equipment whose lifeblood is being discontinued.

Newer systems use R-410A or newer low-global-warming refrigerants, which don’t have this problem.

How much are you spending on repairs already?

Add up the last two or three years. If you’ve called for service every season, you’re already paying for a replacement in installments — without getting the efficiency, warranty, or reliability that comes with one.

Two or more repairs in a single year on a system past 12 years is a strong replacement signal.

Is it still doing its job?

Beyond breakdowns, watch for:

  • Rising energy bills with no change in habits or rates
  • Uneven temperatures between rooms or floors
  • Short cycling — turning on and off frequently
  • New noises — grinding, banging, squealing
  • Humidity problems, or air that feels clammy in summer
  • Excessive dust, which can indicate duct problems

A system can be technically functional and still be failing at the job you own it for.

How long are you staying in the home?

This changes the math legitimately.

Moving within a couple of years? A sound repair to keep things working is often the reasonable choice. You won’t recoup a full replacement, though a failing system does affect inspections and buyer confidence.

Staying five-plus years? You’ll live with this decision. Replacing an aging system on your schedule — rather than in an emergency during the first hard freeze — means better options, better pricing, and no scrambling.

That’s worth emphasizing: the worst time to replace a furnace is the day it dies. Emergency replacement means limited equipment choice, rushed decisions, and no time to compare quotes.

Is there anything you’d gain from replacing?

Sometimes replacement isn’t just avoiding failure — it’s an upgrade you actually want:

  • Quieter operation. Variable-speed equipment is dramatically quieter.
